Book Review: The AI Playbook by Eric Siegel
TL;DR
Most ML books teach you how to build models. Eric Siegel wrote one about how to actually deploy them, and why so many projects die before reaching production. The AI Playbook gives you a six step framework called bizML that bridges the gap between data science teams and business stakeholders. If you lead ML projects, read it. If you build models and wonder why they never ship, read it twice.
Why I Picked This Up
I deploy machine learning systems into manufacturing environments. Predictive maintenance, sensor data, models that need to survive contact with the real world. Over the years I noticed a pattern: the modeling was rarely the hard part. The hard part was everything around it. Getting the business to define what they actually wanted. Getting stakeholders to trust a probabilistic system. Getting a model from a notebook into an environment where a plant manager depends on it.
So when a book appears with "Machine Learning Deployment" in its subtitle and calls it a rare art, it has my attention. Eric Siegel spent years running Predictive Analytics World and wrote the well known Predictive Analytics before this. He knows the field. The question was whether the book would say something useful or just repackage conference talks.
What the Book Argues
Siegel's core claim is simple and, in my experience, correct. Most ML projects fail for organizational reasons rather than technical ones. Companies hire data scientists, produce impressive models, and then watch those models rot in notebooks because nobody planned the deployment from day one.
His answer is a framework he calls bizML, six steps that run in order:

1. Establish the deployment goal
Define how the model will change business operations. Before any data work begins.
2. Establish the prediction goal
Define exactly what the model predicts, in terms everyone understands.
3. Establish the evaluation metrics
Agree on how success will be measured, in business terms and in model terms.
4. Prepare the data
The unglamorous majority of the work.
5. Train the model
The part everyone obsesses over. One step out of six.
6. Deploy the model
Integrate predictions into operations and keep them working.
Notice where model training sits. Step five of six. That placement is the whole book in miniature. The message to executives: your data scientists are doing fine, your process is broken. The message to data scientists: your model matters less than you think, and the surrounding five steps decide whether your work ever matters at all.
What It Gets Right
The strongest idea in the book is that deployment must be planned backwards. You start with the operational change you want and work back to the prediction that enables it. In my own projects, every successful deployment followed this shape, even when we never named it. Every failed one started with "we have this data, let's see what we can predict."
Siegel is also honest about a truth the industry prefers to avoid: a model only creates value when someone acts on its output. A churn model that nobody in retention operations uses is a research artifact. A failure prediction that maintenance crews ignore is noise. He pushes hard on the human side, on getting the people who will consume predictions involved from the first meeting. Having sat in rooms where a beautifully calibrated model died because the operations team was introduced to it two weeks before launch, I felt seen.
The writing is accessible without being shallow. He explains lift curves, probability thresholds, and the difference between model metrics and business metrics in language a VP can follow, while keeping enough precision that a practitioner won't wince. That balance is rare and it's the book's real craft.
Where It Falls Short
The book targets business leaders more than engineers, and it shows. If you're hoping for guidance on monitoring, retraining pipelines, data drift, shadow deployments, or any of the operational machinery that keeps a model alive after launch, you'll find only sketches. The sixth step, deployment itself, gets thinner treatment than the five steps leading up to it. For a book with deployment in the title, that stings a little.
The examples lean heavily on classic enterprise cases. Churn, marketing response, credit risk, fraud. They illustrate the framework well, but readers in industrial settings will need to do their own translation. Predictive maintenance appears, though not with the depth someone in manufacturing would want. The messy realities I deal with daily, heterogeneous sensors, changing physical processes, hardware swapped during maintenance windows, sit outside the book's frame.
And the bizML branding gets repetitive. The framework is good. It did not need to be mentioned quite so often.

The ideal reader sits between the technical team and the business. Someone who has to explain to leadership why the model needs three more months, and to data scientists why their AUC improvement changes nothing if the call center never uses the scores.
My Verdict
The AI Playbook earns its place on the shelf by treating deployment as a discipline with its own structure, worthy of the same rigor we give to modeling. The industry produces a thousand tutorials on training models for every one serious text on shipping them. Siegel wrote that rare text, and even where it stays lighter than I'd like, the framework alone will save teams from expensive mistakes.
After reading it, I started requiring a written deployment goal before any of my projects touch data. One sentence, agreed by the business owner, describing what will operationally change when the model works. It sounds trivial. It has already killed two projects that deserved to die early and sharpened three that deserved to live.
A book that changes how you start projects is worth its price. This one did.
